The reality before change

Before working with Circyl, Falcon’s operations were coordinated using wall-length whiteboards, disconnected spreadsheets and individual project manager diaries.

Daily schedules filled entire office walls. Information was duplicated across files and updated manually. Different teams worked from different versions of the truth, and reporting took days to reconcile.

As the business expanded, this approach became increasingly fragile. A single missed update or erased whiteboard could disrupt an entire week of work.

We had spreadsheets everywhere. Jobs were missed, files were duplicated and problems crept in constantly. We lost £150,000 on a system that never worked. Then COVID arrived and wiped £11 million off our order book overnight. We saw this as a huge opportunity!

Charles Hassall, Managing Director Falcon Contract Flooring

What triggered action?

When the COVID pandemic hit, Falcon’s order book dropped by £11 million overnight. Cash flow came under immediate pressure and leadership faced a clear challenge: protect jobs, maintain control and prepare the business to recover in an uncertain market.

Rather than retrenching, Falcon chose to invest in building stronger foundations for the future.

That decision marked the start of a long-term strategic partnership with Circyl.

How Circyl engaged

Circyl worked closely with Falcon’s leadership team to understand how the business actually operated day to day.

The focus was not on deploying a generic system, but on designing a platform that reflected Falcon’s real workflows, constraints and priorities. Delivery followed a phased approach, addressing immediate risks first while creating the foundations for continuous improvement.

This engagement model allowed Falcon to stabilise operations quickly and evolve the platform as the business changed.

Circyl has always been honest, transparent and willing to challenge ideas when needed. That is why we trust them after all these years. They feel like part of the family.

What changed in practice

The first phase replaced whiteboards and spreadsheets with a central platform for managing enquiries, jobs and schedules.

For the first time, teams across the business shared real-time visibility into what work was happening, where teams were deployed, what resources were required and who was responsible at each stage.

With these foundations in place, the platform expanded to include warehousing, stock control, purchasing and supplier management. Live dashboards replaced manual reporting, giving managers immediate insight into deliveries, invoicing and outstanding work.

Rather than being fixed at delivery, the system continued to evolve over time, shaped directly by Falcon’s changing needs.

Business impact

The impact has been both operational and commercial.

Reports that once took days are now available in minutes. Duplication and re-keying have been eliminated. Every stage, from initial enquiry through to final payment, is visible and controlled.

Crucially, Falcon has been able to scale without increasing administrative overhead. The business has grown from £7 million to over £15.5 million in turnover, while focusing its energy on delivering complex, high-value projects with a level of control that competitors struggle to match.

It was never just about scheduling or sales - it was about creating a connected system that gives Falcon control from end to end. Everything we built was geared towards how Falcon works in the real world. We were not designing software - we were solving problems.

Andrew Morgans, Technical Director Circyl - The Digital Transformation Experts

Built for what comes next

Falcon’s platform is not static.

Leadership continues to work directly with Circyl to refine processes, automate tasks and adapt the system as the business evolves. That ability to change without disruption has become a competitive advantage, particularly in challenging market conditions.

Who this case study is relevant for

This case study is particularly relevant for organisations that:

  • Rely on complex scheduling, field teams or multi-site delivery
  • Still depend heavily on spreadsheets or manual coordination
  • Need better control and visibility without adding headcount
  • Want systems that can adapt as the business grows

Within months, we moved from missed orders and daily chaos to knowing exactly what was happening, where, and who was responsible. The whiteboards came off the walls because we did not need them anymore.
